The Challenge

The retail chain's existing POS terminals were 4–6 years old and lacked the capability to support contactless payments, the UPI QR code integration required by their new loyalty programme, and the real-time inventory API connections needed by their new ERP system. A complete estate refresh was unavoidable.

The scale of the rollout — 1,200 stores spanning metro cities, tier-2 towns, and rural market locations across 18 states — meant that the project could not be managed by a single regional team. Logistics, installation scheduling, staff training, and quality assurance all needed to be coordinated simultaneously across geographies with very different infrastructure and connectivity profiles.

The 90-day deadline was non-negotiable: the loyalty programme relaunch was tied to a national advertising campaign with a fixed go-live date. A delay in the POS rollout would have required postponing the campaign, at significant cost to the business.

Our Solution

UDS mobilised a dedicated project team comprising a project manager, 8 regional coordinators, and a field engineer network spanning all 18 states. The project was structured in three overlapping phases: central configuration and staging, regional logistics, and field installation with quality sign-off.

In the configuration phase, UDS set up a central staging facility where all 1,200 terminals were received, configured with the client's payment application and ERP integration layer, tested against a production-equivalent environment, and packed for deployment. Each terminal left the staging facility pre-configured and tested, with only a network registration step required at the store.

Field deployment was coordinated through a custom project tracking portal that gave the client real-time visibility into installation status at every location. Engineers completed installations within a standard 90-minute window per store, followed by a structured acceptance test with the store manager. Any failed acceptance tests triggered same-day engineer return visits.

Post-deployment, UDS transitioned the estate to its ongoing POS terminal support service — providing break-fix coverage, spare unit management, and software update management across all 1,200 locations.

Results

  • All 1,200 terminals deployed and live within the 90-day project deadline
  • 97.8% first-visit installation success rate — only 26 locations required a return visit
